Coöperatie Hoogstraten is known for its focus on quality, freshness, and food safety, but it also wanted to optimise and digitalise its processes to maintain its strong market position.
This project forms part of a broader transition for Coöperatie Hoogstraten. Moet Lukken was appointed to outline and implement a new strategy for the future. To ensure the successful implementation, some 50 strategic projects had been defined under the banner of ‘Home of Tomorrow’. A key part of this was identifying potential areas for improvement in the cooperative’s processes.
Möbius was engaged as an expert in both processes and supply chain, with the task of redesigning core processes for greater efficiency and innovation in a future-proof IT environment.
Strategic moment
Coöperatie Hoogstraten wanted to optimise its core processes to remain operationally efficient and digitally future-proof, as well as focusing on quality, freshness and food safety. This involved thoroughly analysing the existing processes, identifying areas for improvement and redesigning processes to develop a future-proof IT environment. Möbius was brought in to support the whole process with its expertise in processes and supply chain.
Approach
To help Coöperatie Hoogstraten optimise its processes, Möbius started with a thorough analysis of the current situation. Interviews, desk research, site visits and employee workshops were used to thoroughly analyse the existing processes. This initial phase identified nine core processes that are essential to operations, including the delivery of fresh products, inspections and testing, packaging and aftercare. These processes formed the scope of the project and were modelled in detailed process flows, according to BPMN conventions.
Process redesign
With a clear view of the current situation, Möbius turned its attention to the future: redesigning the processes. Sore points, stakeholder ideas, industry best practices, new opportunities for automation and trends were discussed in depth during strategic workshops. A future-proof and efficient process was designed and modelled for each core process. The role of IT was crucial here, as a driving force to support and simplify processes and to automate them where possible.
Gap analysis
Last but not least, Coöperatie Hoogstraten needed a step-by-step approach to move from the current situation to the desired one. Möbius helped out by conducting a detailed gap analysis, examining the difference between the existing and future situation for each process step in terms of the process, organisational structure (roles and responsibilities) and IT systems. Based on these insights, Möbius drew up a practical roadmap for each process, with clearly defined improvements, innovations, priorities, timelines and responsibilities. In addition, the interdependencies between the roadmaps were also identified so that improvements could be implemented coherently.
Results
The collaboration between Coöperatie Hoogstraten and Möbius led to:
- Detailed process modelling of the current situation, with a step-by-step description of all activities, roles and responsibilities
- High-level process map that clearly summarised the core activities and clarified their link to the IT environment
- Future-proof process flows, in which each core process was redesigned with a focus on improved efficiency, future-proof IT solutions and automation where possible
- Clear gap analyses, converted into nine practical roadmaps with actions, priorities, responsibilities and timelines for process improvements
- Insight into dependencies between improvements and their relative priorities, which ensured a coherent approach across the organisation
This structured approach has allowed Coöperatie Hoogstraten to further optimise and digitalise its core processes, ensuring that its focus on quality, freshness and food safety is maintained both now and in the future.
